Nuro's headline collaboration pairs its self-driving technology with Lucid's electric vehicles on Uber's mobility network. Three companies, three layers: driver, hardware, demand.
It is a template worth studying, because it shows where the industry believes value sits — and which layer is treated as a commodity.
Each layer is separable
A vehicle-agnostic AI driver can move to another platform. A vehicle platform can host another driver. A demand network can add or drop suppliers. The partnership is strong precisely because each party is replaceable in principle, which keeps everyone competitive.
Nuro has begun Uber employee test rides as a step toward deployment, which is the standard staging pattern before public service.
Why Tokyo complicates the demand layer
In the US, Uber is the default demand aggregator. In Japan, ride-hailing has grown through domestic operators and taxi partnerships, with GO the most visible example, and Waymo and Wayve pursuing their own local arrangements.
Tokyo is therefore likely to be multi-network from day one. A rider who wants an autonomous ride will need to know which app, which zone, and which operator — the kind of friction a neutral aggregation layer exists to remove.
